Mesmo assim, encontrava muitas dificuldades para lidar com os desafios que surgiam no dia a dia. Por atender solicita\u00e7\u00f5es de diversos setores da empresa, atuando como uma ag\u00eancia interna, e executar toda a estrat\u00e9gia de marketing, a <\/span><b>prioriza\u00e7\u00e3o de demandas<\/b><span style=\"font-weight: 400;\"> era sempre complicada.\u00a0<\/span><\/p>\n<p><b>Como solucionamos esse problema?<\/b><span style=\"font-weight: 400;\"> Voc\u00ea vai descobrir a resposta ao longo deste post com a nossa hist\u00f3ria!<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">Marketing da MJV: um mundo de desafios\u00a0<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">Antes do <\/span><a href=\"https:\/\/www.mjvinnovation.com\/pt-br\/agil\/\"><span style=\"font-weight: 400;\">\u00c1gil<\/span><\/a><span style=\"font-weight: 400;\">, o time de marketing da MJV encontrava muitas dificuldades para lidar com os seus desafios rotineiros. Alguns dos nossos maiores problemas naquele momento est\u00e3o destacados logo abaixo:\u00a0<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Falta de prioriza\u00e7\u00e3o<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Dificuldades em lidar com obst\u00e1culos<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Pouco acompanhamento do fluxo de tarefas<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Resultados abaixo do esperado<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">Nosso time \u00e9 bastante requisitado para demandas de outros setores da empresa, principalmente os designers e produtores de conte\u00fado. Al\u00e9m disso, o pr\u00f3prio departamento possui metas ambiciosas para conseguir mais resultados para a empresa.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Era clara a necessidade de mudan\u00e7a e, por isso, resolvemos repensar a maneira como faz\u00edamos as coisas. Se ficamos inseguros com isso? Claro que sim! Toda mudan\u00e7a gera desconforto. Mas o time inteiro sabia que seguir esse caminho era necess\u00e1rio para que pud\u00e9ssemos ser <\/span><b>ainda melhores<\/b><span style=\"font-weight: 400;\">.<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">Agile Coach para um Agile Marketing<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">As <\/span><a href=\"https:\/\/www.mjvinnovation.com\/pt-br\/agil\/\"><span style=\"font-weight: 400;\">metodologias \u00e1geis<\/span><\/a><span style=\"font-weight: 400;\"> sempre fizeram parte do framework da MJV em seus projetos externos. Al\u00e9m de casar muito bem com as solu\u00e7\u00f5es de <\/span><a href=\"https:\/\/www.mjvinnovation.com\/pt-br\/design-thinking\/\"><span style=\"font-weight: 400;\">Design Thinking<\/span><\/a><span style=\"font-weight: 400;\">, sabemos que o \u00c1gil \u00e9 a melhor maneira de executar tarefas, principalmente pela capacidade de se adaptar facilmente a qualquer tipo de time.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Isso facilitou muito as coisas, \u00e9 claro: a MJV disponibilizou um Agile Coach para a nossa equipe. Com ele, fizemos uma semana de <\/span><a href=\"https:\/\/www.mjvinnovation.com\/pt-br\/blog\/como-funciona-a-fase-de-imersao-do-design-thinking\/\"><span style=\"font-weight: 400;\">imers\u00e3o<\/span><\/a><span style=\"font-weight: 400;\"> para <\/span><b>mapear quais eram os desafios macro, micro e as rotinas do nosso setor<\/b><span style=\"font-weight: 400;\">. Dentre outras coisas, definimos o valor de neg\u00f3cio e o impacto de cada uma das est\u00f3rias de marketing para prioriz\u00e1-las.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">A presen\u00e7a do Agile Coach foi uma m\u00e3o na roda para o nosso marketing. Al\u00e9m de passar os fundamentos do mindset \u00e1gil para o time, ele nos ajudou a <\/span><b>repensar nossas prioridades<\/b><span style=\"font-weight: 400;\"> e trouxe uma vis\u00e3o externa muito importante.\u00a0<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">Os novos ritos do Marketing<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">Identificamos que um dos maiores problemas do marketing era a falta de visibilidade dos resultados, dos processos e da execu\u00e7\u00e3o de tarefas. Por isso, resolvemos utilizar o Kanban para listar as atividades.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Al\u00e9m disso, adotamos o framework Scrum e introduzimos na nossa rotina cerim\u00f4nias como a Daily, a Planning e a Retrospectiva:\u00a0<\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">A <\/span><b>daily <\/b><span style=\"font-weight: 400;\">\u00e9 uma reuni\u00e3o di\u00e1ria muito r\u00e1pida, para que os stakeholders tenham a oportunidade de falar o que v\u00e3o fazer ao longo do dia.<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">A <\/span><b>planning <\/b><span style=\"font-weight: 400;\">costuma acontecer semanalmente aqui no marketing da MJV. Tem o objetivo de priorizar as tarefas da <\/span><a href=\"https:\/\/www.mjvinnovation.com\/pt-br\/blog\/agil-e-sprints-trazem-eficiencia-para-seu-negocio\/\"><span style=\"font-weight: 400;\">sprint<\/span><\/a><span style=\"font-weight: 400;\">.<\/span><\/li>\n<li style=\"font-weight: 400;\"><span style=\"font-weight: 400;\">Por fim, temos a <\/span><b>retrospectiva<\/b><span style=\"font-weight: 400;\">, reuni\u00e3o para levantar pontos de melhoria e ressaltar acertos do time. Foi muito importante no in\u00edcio do processo, pois permitiu ajustes constantes durante a implementa\u00e7\u00e3o. Ao longo do tempo, ela foi se tornando menos necess\u00e1ria e, hoje, a realizamos mensalmente.<\/span><\/li>\n<\/ul>\n<p><span style=\"font-weight: 400;\">Todas essas mudan\u00e7as possibilitaram que o marketing da MJV executasse tarefas com mais efici\u00eancia. Mais importante ainda: com o Scrum, finalmente conseguimos acompanhar e priorizar nossas atividades com <\/span><b>foco em resultados<\/b><span style=\"font-weight: 400;\">.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">O conflito entre as demandas internas e externas j\u00e1 n\u00e3o era um problema, pois as tarefas entravam na sprint e recebiam o tratamento apropriado pelo nosso time.<\/span><\/p>\n<h2><span style=\"font-weight: 400;\">Um novo marketing na MJV<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">Gra\u00e7as \u00e0 implementa\u00e7\u00e3o do mindset \u00c1gil no Marketing da MJV, passamos por uma verdadeira reestrutura\u00e7\u00e3o no time. Hoje, contamos com um Scrum Master e um Product Owner, que conduzem o time com excel\u00eancia.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Nosso P.O. \u00e9 respons\u00e1vel por maximizar o valor do produto, al\u00e9m de dar as prioridades no decorrer da sprint. Por outro lado, o Scrum Master promove o mindset\u00a0 \u00e1gil, removendo impedimentos, garantindo o alcance do objetivo e facilitando todos os ritos e cerim\u00f4nias que j\u00e1 vimos anteriormente, como a daily e a planning.\u00a0\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">A equipe de desenvolvimento, composta por mais de 15 pessoas, se tornou muito \u00e1gil e consegue se adaptar rapidamente aos novos desafios apresentados. Como melhoramos a prioriza\u00e7\u00e3o com o P.O. e o acompanhamento \u00e9 feito diariamente, <\/span><b>reduzimos o retrabalho<\/b><span style=\"font-weight: 400;\">.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">A maior conquista do nosso marketing com o \u00e1gil foi o fato de que, hoje, somos capazes de <\/span><b>gerar renda pr\u00f3pria<\/b><span style=\"font-weight: 400;\"> com projetos de clientes externos.
