Para se adaptar aos novos tempos, a central de relacionamento com o cliente de uma fabricante mundial de bebidas precisava remodelar seu posicionamento estrat\u00e9gico, a partir de informa\u00e7\u00f5es estrat\u00e9gicas.<\/p>\n<p>Neste projeto, a MJV procurou refinar a rela\u00e7\u00e3o entre a marca e os consumidores, propondo um atendimento ao cliente mais personalizado. O desafio principal seria definir as personas, a partir da an\u00e1lise de dados de relacionamento, oferecendo suporte a novos servi\u00e7os do setor, com abordagens mais pr\u00f3ximas da realidade dos consumidores da marca.<\/p>\n<h2>Blueprint: entendendo e mapeando processos<\/h2>\n<p>A primeira etapa do projeto consistiu na descri\u00e7\u00e3o e avalia\u00e7\u00e3o das pr\u00e1ticas vigentes de planejamento, coleta, registro, s\u00edntese e comunica\u00e7\u00e3o de dados sobre os consumidores, que entraram em contato pelos canais de atendimento da empresa.<\/p>\n<p>Com o objetivo de cocriar a produ\u00e7\u00e3o de diferentes blueprints, foi conduzido um workshop com grupos multidisciplinares da empresas. Assim, foi poss\u00edvel mapear os processos de neg\u00f3cio das equipes envolvidas com o atendimento ao cliente, identificando os pap\u00e9is e interdepend\u00eancias funcionais.<\/p>\n<p>Na sequ\u00eancia, os dados obtidos foram consolidados em um \u00fanico blueprint global, contemplando toda a opera\u00e7\u00e3o, a partir de uma vis\u00e3o hol\u00edstica do relacionamento entre empresa e cliente.<\/p>\n<h2>Clusteriza\u00e7\u00e3o: organizando os dados junto \u00e0s pessoas<\/h2>\n<p>Para definir os diferentes perfis de consumidores e gerar as personas, foi preciso agrupar as informa\u00e7\u00f5es e casos semelhantes em categorias. Esse agrupamento baseou-se no motivo que levou o consumidor a se comunicar com a empresa, entre reclama\u00e7\u00f5es, pedidos de informa\u00e7\u00e3o, feedback, promo\u00e7\u00f5es, e-commerce, ou outras quest\u00f5es. Cada uma das categorias possu\u00eda subcategorias que especificavam ainda mais as intera\u00e7\u00f5es.<\/p>\n<p>Com o objetivo de capacitar as equipes envolvidas no processo e gerar insights, foi executado um outro workshop, desta vez sobre gest\u00e3o da informa\u00e7\u00e3o. Durante o evento, foram apresentados modelos de refer\u00eancia na \u00e1rea de gest\u00e3o da informa\u00e7\u00e3o. Os colaboradores foram divididos em grupos, apresentados \u00e0s categorias e instigados a refletir sobre novas ideias para os servi\u00e7os de atendimento.<\/p>\n<h2>Personas: ferramenta poderosa no Design Thinking<\/h2>\n<p>O m\u00e9todo para desenvolvimento de personas \u00e9 uma ferramenta utilizada durante o processo do Design Thinking. Atrav\u00e9s deste processo, s\u00e3o criados perfis, com necessidades, h\u00e1bitos, anseios e caracter\u00edsticas particulares, como g\u00eanero, idade e local de resid\u00eancia naturalidade, que sintetizam comportamentos observados a partir da an\u00e1lise da base de dados, clusteriza\u00e7\u00e3o das informa\u00e7\u00f5es e de pr\u00e1ticas de gest\u00e3o da informa\u00e7\u00e3o implantadas no setor.<\/p>\n<p>As personas permitem identificar caracter\u00edsticas comuns e elaborar estrat\u00e9gias de relacionamento diferenciadas para cada grupo. Desta forma, as a\u00e7\u00f5es contam com mais ader\u00eancia \u00e0s variadas demandas dos consumidores, ao mesmo tempo em que aumentam a efici\u00eancia operacional.<\/p>\n<h2>Prototipagem: refinando e implementando solu\u00e7\u00f5es<\/h2>\n<p>Durante a fase de prototipagem, foi desenvolvida uma solu\u00e7\u00e3o de implementa\u00e7\u00e3o do blueprint, levado adiante em estreita parceria com os colaboradores da equipe. A partir de dois MVPs (M\u00ednimo Produto Vi\u00e1vel), foi testar e levantar hip\u00f3teses at\u00e9 chegar \u00e0 solu\u00e7\u00e3o final.<\/p>\n<p>Como conclus\u00e3o do projeto e indica\u00e7\u00e3o de pr\u00f3ximas a\u00e7\u00f5es poss\u00edveis de captura de informa\u00e7\u00f5es para enriquecimento da base, foram conceituados novos servi\u00e7os de atendimentos, diferenciados a partir das persona.
